Across all of them, one clear pattern stood out: the performance gap in environmental consulting is widening rapidly. But the firms pulling ahead aren’t winning because they have the most software. They are pulling ahead in speed, compliance, and client delivery because they have connected field collection, analysis, and reporting into a single, unified workflow—and they are using that geospatial foundation to put AI into production while competitors are still running pilots.

Five themes explain the gap.

1. GIS Is Becoming the Operating Framework, Not Just the Mapping Department

At most firms, GIS still sits at the end of the project: A specialist team turns finished data into figures. The firms pulling ahead have moved it to the center. Field data, lab results, regulatory constraints, project schedules, and stakeholder input all land in one spatial system, and project managers make decisions from it directly.

That shift changes who uses GIS and why. It stops being a deliverable and becomes the system the project runs on. Mike Appel of ERM said, “GIS is evolving beyond mapping into a strategic business tool that supports planning, communication, and decision-making.”

2. AI Is Only as Defensible as the Data Underneath It

Geospatial AI was everywhere this year. At the Esri User Conference, sessions showed how embeddings – compact numeric representations of a location’s characteristics – can be used to find sites with similar conditions and screen for potential project impacts far faster than manual review.

Environmental work ends up in front of regulators and, sometimes, in court. An AI result that cannot be traced back to source data and a qualified reviewer is a liability, not an efficiency. The firms getting real value from AI did three things first: They defined their authoritative datasets, built QA/QC into the workflow, and kept subject-matter experts in the loop to validate results against ground truth.

“AI is becoming increasingly embedded in geospatial workflows, but trusted data and experienced GIS professionals remain essential for reliable decision-making. Data quality, governance, and metadata are more important than ever as organizations prepare for AI-enabled analysis and insights.”
– Mike Appel, ERM

Apply AI to analyze environmental imagery and data.

3. Connected Field-to-Office Workflows Are Where the Money Is

Most environmental projects still lose days between the field and the deliverable because of paper forms, rekeyed spreadsheets, photos in shared folders, and QA by email. The project examples shared at our meetups showed what happens when those handoffs disappear:

T&M Associates: A lead service line investigation with real-time progress tracking for the client.

Time: Real-time field data collection and progress tracking, with automated daily QA/QC, reduced manual coordination and reporting effort.

Cost: More efficient investigation of thousands of service connections and reduced rework are implied, but no dollar or labor-hour savings are stated.

Risk/value: Improved regulatory compliance, accountability, transparency, and protection of sensitive data.

Tetra Tech: Cultural resources investigations were captured and reviewed in one workflow. Despite statewide data and mapping challenges, the GIS-supported investigation met all compliance objectives, identified significant archaeological resources, produced eight technical reports, and established 100-foot protection buffers around sensitive sites.

Civil & Environmental Consultants: A wastewater inspection program turned the day’s field data into daily reports and mapped deliverables overnight.

Before: Field-data aggregation and report preparation were manual and disconnected; timing was not specified.

After: Data collected during the day is processed automatically at 2:00 a.m., producing a draft daily report and PDF maps for review the next day – effectively overnight.

The pattern is the same: ArcGIS Survey123 or ArcGIS Field Maps with high-accuracy GNSS in the field, automated QA/QC in ArcGIS Notebooks, ArcGIS Dashboards for project managers, and reports generated from the same record. No single app is the win. The win is that data is entered once and stays traceable from observation to final report.

Connect field workflows, data, and teams with ArcGIS.

4. Compliance and Collaboration Are Moving from Documents to Data

For most environmental consultants, compliance is the business: NEPA reviews, permitting, remediation reporting, and long-term monitoring. It is also where the document-centered model hurts most. Constraints live in PDFs, commitments live in spreadsheets, and every agency comment triggers a hunt through folders.

Firms making progress collect information once, manage it as an authoritative spatial record, and analyze constraints in context in ArcGIS Pro. Agencies, clients, and the public get role-specific views of the same record through ArcGIS Experience Builder or ArcGIS Hub instead of static exhibits. The HDR NEPA Viewer is a user-friendly, web-based solution that environmental professionals can use to identify potential impacts, delineate recommended project extents, and report specific environmental concerns to service providers.

As these workflows mature, they become the foundation for living digital twins: time-aware models that combine surface and subsurface conditions, sensors, imagery, and scenarios. The value is not 3D visualization. It is the ability to monitor change and test alternatives where conditions shift and consequences are spatial, such as contaminant plumes, construction impacts, coastal resilience, and habitat restoration. The Tepa Companies combined subsurface lithology, groundwater elevations, and historical and current surface-water pathways to understand unexpected contaminant migration and improve remediation and drainage decisions across various projects.

Monitor, model, and visualize environmental conditions.

5. Scale Comes from Discipline, Not More Software

When we asked attendees what they needed, the answer was rarely new features. It was reusable patterns, simpler implementation, stronger integration, and proof of value. The firms that scale successfully share four habits:

Standardize what works. Proven workflows become templates that the next project team reuses instead of rebuilding.

Tie investment to outcomes. Measure every upgrade or integration against turnaround time, rework, data completeness, and project risk.

Govern data deliberately. Give each authoritative dataset an owner, standards, security controls, and human-review rules.

Lead adoption as a business change. Train by role, not by tool, and communicate value in project terms, not technical capabilities.

Standardize, modernize, govern, and scale GIS.

The firms that get this right are not just adopting technology.
